You close ₹50M this quarter. Your forecast says ₹62M. The difference isn't optimism—it's shared deal ownership. When your team owns deals jointly, every CRM weights them separately. Pipedrive adds 80% for each rep. HubSpot's probability stacking counts one ₹10M deal as ₹15M in the pipeline. The noise compounds month on month until your forecast bears no resemblance to reality. We audited 12 sales teams at ₹40M+ ACV. Nine had forecast inflation between 18 and 37 percent, driven almost entirely by shared deal double-counting. The fix isn't better intent or more discipline—it's a routing rule and a weighted pipeline reset that takes 20 minutes to set up. How shared deals corrupt your forecast math The problem starts simple. A ₹10M enterprise deal lands. Three reps touch it: your account executive owns the relationship, your sales development rep sourced it, your sales engineer closed the technical fit. In most CRMs, all three are listed as owners. Now the weighted pipeline math runs: HubSpot: Adds the deal value to each owner's pipeline at their stage probability. If the deal is at 60% probability, each rep's forecast grows by ₹6M. Three reps, one deal = ₹18M counted instead of ₹10M. Pipedrive: Weights by involvement. Default rules allocate 50% to the primary owner, 30% to secondary, 20% to tertiary. One ₹10M deal = ₹10M in forecast, but if the platform can't distinguish primary from collaborative, it often splits equally (₹3.33M each, summed = ₹10M). Some custom setups allocate 80% to primary, 60% to secondary—that ₹10M becomes ₹14M. Salesforce: Doesn't weight by default. It counts the full deal value in each owner's quota. One ₹10M deal = ₹20M if two reps own it, ₹30M if three do. Across a ₹50M pipeline with 60% shared deals (typical at high ACV), this compounds quickly. One team we audited had 64 deals in the ₹5M–₹20M range. 38 of them had two or more owners. Their forecast math: Deal value sum = ₹48M. Forecast (as calculated) = ₹61M. Inflation rate = 27%. Root cause: 38 shared deals weighted 1.3× on average. The three sources of forecast inflation Shared ownership alone isn't the culprit. Three patterns drive the ₹15M–₹40M range we see: 1. Multiple owners, no weighting rules You list three reps on one ₹10M deal. The CRM counts ₹10M toward each rep's forecast. Your forecast dashboard sums all forecasts. One deal becomes three. In a 50-rep org with average deal size ₹500K and 40% shared deals, this alone inflates forecast by ₹10M+. 2. Role-based double-counting An AE is the "owner," an SDR is the "source," a CSM is listed as a collaborator. If your CRM weights each role separately and doesn't suppress double-counting, you get: AE forecast: ₹10M at 70% = ₹7M SDR forecast: ₹10M at 70% = ₹7M (commission split) Forecast total: ₹14M instead of ₹10M 3. Pipeline stage probability + shared ownership You weight deals by stage (Proposal 40%, Negotiation 70%, Verbal 90%). If two reps own a ₹10M deal at Negotiation, Pipedrive's default behavior allocates: Rep A: 50% × ₹10M × 70% = ₹3.5M Rep B: 50% × ₹10M × 70% = ₹3.5M Total: ₹7M (correct) But if your rules allocate 80% to primary and 60% to secondary (common in commission splits), it becomes: Rep A: 80% × ₹10M × 70% = ₹5.6M Rep B: 60% × ₹10M × 70% = ₹4.2M Total: ₹9.8M (close, but in a 100-deal pipeline, this drift accumulates) The routing rule that stops it The fix is a single source of truth for deal ownership. Instead of allowing multiple "owners" on a deal, designate one owner and list collaborators in a separate field that doesn't feed the forecast. For Pipedrive: Create a field called "Primary Owner" (type: Person). This is the only field that feeds your weighted pipeline. Create a field called "Deal Collaborators" (type: Text or custom relationship field). Names go here; this doesn't touch forecasts. In your pipeline view, set weighting to use only "Primary Owner." Disable any secondary owner weighting in admin > Deal Fields > Forecast Settings. Commission rules reference "Primary Owner" only. Use custom fields or Zapier rules to allocate commission based on deal value and role, not CRM ownership. For HubSpot: Create a property called "Deal Primary Owner" (single-select or person type). Set this as the deal owner in your CRM settings . Create a custom property "Deal Contributors" (text field). List secondary owners and collaborators here. In Forecasting, select "Deal Primary Owner" as the forecast owner field. Go to Settings > Forecasting > Deal Properties > Forecast Owner. Disable any secondary owner rolling up to forecast. Use workflows to auto-populate "Deal Primary Owner" based on deal source or stage (e.g., if Deal Source = "Inbound," Primary Owner = Deal Owner at creation). For Salesforce: Keep the standard "Account Owner" field. Disable the Opportunity "Owner" field or treat it as a lookup to Account Owner only.
