Your chat widget sits on every page. Every visitor waits for it to load. At 200ms delay, you lose roughly 1% of conversions. At 500ms, you're bleeding 5%. Most teams never measure this, so they don't know their embedded chat is quietly costing them revenue. We load-tested Intercom, Drift, and Orin on real 3G networks, measured actual latency to first interaction, and calculated per-conversation cost at scale. The results diverge on both speed and pricing in ways that matter. The load test: bundled code versus modular architecture File size alone doesn't determine latency, but it's the starting point. Larger payloads take longer to parse and execute, especially on slower networks. On a 4G network in a developed city, you won't notice 130KB. But on 3G—still the reality for much of Southeast Asia, rural US, and anywhere mobile data is metered—that difference compounds quickly. Real-world latency: 3G matters more than you think We tested each widget on a throttled 3G connection (1.5 Mbps down, 0.75 Mbps up, 100ms latency). We measured time to first byte, time to render, and time to interactive (first message can be sent). A visitor waits maybe a second for any web feature. After that, they close the tab. At 1.89 seconds to interactive, Intercom is asking users to wait nearly two full seconds before they can type a message. Orin hits interactivity in under one second. On a slow network, that's the difference between "I'll chat with them" and "never mind." Why Orin's architecture loads faster Intercom and Drift both sync conversation history, agent availability, and CRM context on load. Orin loads a minimal shell first (chat UI, basic AI capability), then pulls context asynchronously. Your first message can be sent before the full CRM profile is loaded. This is not a feature trade-off. You get the same context—it just arrives after you've already started typing, not before you can. In practice, most visitors type their first message in 1–2 seconds anyway. By then, Orin's async load has caught up. Drift's approach is closer to Orin's, which is why it lands between Intercom and Orin on the latency scale. Intercom's bundled payload includes more relationship data upfront, which makes sense for high-touch enterprise sales but costs conversions on high-traffic sites. Per-conversation pricing: where scale tips the math Load time matters, but so does the ongoing cost. Chat widgets are not one-time; they're per-conversation, per-agent, or flat-rate, and the model determines your margin at scale. Intercom : Base $39/month + $0.50–$0.99 per conversation (median: $0.75). At 500 conversations/month: $39 + (500 × $0.75) = $414/month . No agent seats included. Drift : $500/month for up to 2 agents + $0.10 per conversation beyond tier limit. At 500 conversations/month with 2 agents: $500 + (100 × $0.10) = $510/month . Orin : $99–$299/month (depending on tier) for unlimited conversations and 1–5 agents. At 500 conversations/month: $149/month (mid-tier, includes 3 agents, unlimited conversations, and CRM). Orin is 73% cheaper than Intercom and 71% cheaper than Drift, and it includes CRM contact management and team chat in the same platform—no separate Slack subscription. This gap widens with volume.
