You've got 5,000 contacts in your CRM. On paper, that's wealth. In practice, that database is degrading every month—and you're not auditing it. Contact data doesn't decay uniformly. It fails in ways that look like normal operations: a duplicate merge that seemed clean, an email format update that felt like housekeeping, a phone-number rewrite for consistency. Each feels safe in isolation. Together, they create a contact graph that no longer matches reality, where deals orphan themselves, integrations break silently, and your forecasts become fiction. The five killers below are not bugs. They're structural. They happen in every CRM, and they compound. If you're not auditing for them monthly, you're flying blind. 1. Duplicate merges that strip interaction history When you merge two contact records, your CRM consolidates most fields: name, email, phone, company. But not all. Interaction history—calls, emails, meetings, tasks—often stays attached to the losing record, orphaned after the merge completes. This is especially true in CRMs with limited merge conflict resolution . HubSpot, Pipedrive, and most mid-market platforms will move the primary contact's interactions to the winner. But secondary contacts—especially those created months ago when your teammate misspelled a name—rarely get a full merge audit. The damage: You lose the call history with a key contact. Your forecast shows they're unengaged. You don't follow up. The deal dies because you can't see the three previous conversations. Audit checklist: Run a merge history report in the last 90 days. Most CRMs keep these. Sample 10–15 merged records. Manually check: Do all interactions from both source records appear on the winning contact? Search for duplicate company names with different formats. ("Acme Inc", "Acme Inc.", "ACME INC") These often hide real duplicates. Check if your CRM automatically merged records on email. If so, verify no interactions got orphaned. If you find orphaned interactions, restore them manually or via CSV import—most CRMs allow this. 2. Email normalization breaking integrations Your email sync—whether to Mailchimp, your e-signature tool, or a support ticketing system—depends on exact email matches. Most CRMs normalize email on input: lowercase, trim whitespace, remove special characters. That's fine until your system receives an email in a different format. A contact named "John Smith" might have been entered as John.Smith@company.com originally. Later, someone updates it to johnsmith@company.com (valid; Gmail ignores the dot). Your CRM normalizes both to johnsmith@company.com . But your external system still expects john.smith@company.com because that's what it synced last time. Result: The email integration fails silently. New interactions stop syncing. You lose track of engagement. The contact goes cold in your external system while appearing active in your CRM. Audit checklist: Export your contacts. Run a script or spreadsheet function to check for duplicates after normalization: LOWER(TRIM(email)) . Check your integration logs (Zapier, Make, native connectors). Search for "email mismatch" or "sync failed". These logs often exist but aren't monitored. Pick three active integrations (e-signature, email marketing, support). Verify that recent contact updates (name, email format changes) synced correctly to the destination system. If your CRM has a "sync history" report, run it. Look for emails that synced, then stopped syncing mid-year. For critical contacts, manually verify the email in both systems matches exactly. 3. Phone-number format creep orphaning SMS and dial integrations Phone numbers degrade faster than any other contact field. A number entered as +1 (555) 123-4567 becomes +15551234567 after a data import. Your SMS integration expects one format. Your phone dialer expects another. Your accounting system—which pulls phone numbers for invoice delivery—expects a third. Each system reformats on read. But if your CRM stores the number in a format that one system can't parse, that integration breaks. SMS doesn't send. Dialer can't dial. Invoice delivery fails silently. The kicker: Your CRM still shows a phone number. It looks fine. But the number of digits might be wrong (missing country code), or the format might not match your integration's regex validator. Audit checklist: Export phone numbers. Count how many different formats exist. If you see more than 2–3, you have creep. Check your SMS and dialer integration logs. Search for "invalid phone format" or "failed to parse". Most integrations log this. Pick 20 random contacts with phone numbers. Manually test: Can your SMS provider dial/send to each one?
